Hoang Ha Label Printing Company Limited (Tan Binh Industrial Park, Tay Thanh Ward, Tan Phu District, Ho Chi Minh City) is an enterprise specializing in decane, label, box, printing products for domestic market. Recently, the Company participated in the Lean – Lean Management program supported by the Government under the guidance of consultants from Technical Center 3 (QUATEST 3).

After conducting the survey, the consultants pointed out 3 existing problems in Hoang Ha that need to be resolved soon:

• Workers take a lot of time and effort to get tools;
• Frequent late delivery;
• High cost of hazardous waste treatment.

To solve the above three problems, the consultant with the Company discussed to determine the cause. The reason Workers take a lot of time and effort to search is because the workshop is very messy, there is no clear arrangement; Orders are often delayed mainly due to bottlenecks at the Gallus printer stage, which are largely due to extended product switching times at this printer; The cost of hazardous waste treatment is high because in the production stages, workers use a lot of cloths to make chemical rags, they have not taken advantage of rags thrown in the trash, etc., increasing the cost of hiring external units. handle this hazardous waste.

The solution groups applied by the Company are as follows:

Apply 5S and Intuitive management:

Rearranging the areas of Gallus printers, Offset printers, UV machines, box-sealing machines to create tidy and convenient working space for workers; The company has established regulations and criteria to evaluate and maintain 5S activities. Thanks to the theoretical and practical training, the employees of Hoang Ha are aware of the importance of maintaining 5S to improve productivity and quality of work.

Perform Quick Conversion:

Equipped with 04 ink chutes and 15 spare ink trays to replace in transition. The ink troughs and ink trays removed from the machine will be cleaned afterwards; Equipped with 02 sinks to soak and sanitize the aforementioned ink trays and troughs to reduce cleaning time in the transition process; Rearranging the order of steps to convert products so that the work is still done, but with the shortest time possible; Combine with 5S implementation, tidily arrange necessary items in the transition to reduce searching time. As a result, the product conversion time for Gallus printers has been reduced from 90 minutes / time to 6.5 -39 minutes / time. After making improvements, the Company standardized a transition process that rearranged implementation steps and clearly assigned implementation responsibilities to ensure smooth coordination among subgroup members. conversion responsibility.

Reduce the amount of hazardous waste:

The company used solvents to wash and sanitize the ink films and ink trays. This solvent is reusable many times. Thanks to that, reducing the amount of ink rags (hazardous waste) 3,247.2 kg / year, corresponding to the cost of waste treatment reduced by more than 24 million / year.
