Since August 2018, the Company has applied a lean management method with the guidance of Quatest 3 consultants. Through the survey process, the consultants together with the Company have identified the types of fees at the enterprise, from there, the Company decided to apply TPM content (Maintain comprehensive equipment performance) at UV coating machine, 3F6 printer, 3H6 printer and improve productivity at the completion stage. product improvement.

By June 2020, Phat Tai has achieved the following results: The application of TPM content at the UV coating machine at the Company has contributed to improving overall equipment performance (OEE) from 54% to more. 72%. The average time between two failures has been improved from 30.2 days to 185 days; The application of TPM at the Company’s 3F6, 3H6 printers is in the process of implementation and the first stage focuses on reducing the time of machine failure. Improving activities at product finishing has increased productivity from 2.7% to 44.2% compared to before improvement.

In addition to the above results, the application of lean management methods has helped employees in the whole Company to change perceptions and working methods. From awareness change to improvement actions has helped the Company improve capacity in response to production and progress in the pilot Lean application area (UV machine, finished product group). Initial positive results are the basis for the Company to continue to expand its efficiency improvement activities to other areas.

After nearly 2 years of implementation, the lesson learned in lean implementation is that in order to successfully apply lean, it is necessary to ensure the following factors: the commitment of leaders and staff; properly assess the current situation to determine appropriate implementation content; applying PDCA cycle well; training to provide knowledge and raise awareness of management and staff; monitor, urge, and timely support from the consultant.
