Ba Hai Joint Stock Company (Dong Hoa town, Phu Yen) is an enterprise specializing in seafood processing with main products of tuna, shrimp, sea fish, crabs and frozen crabs for export. Improving productivity, reducing production costs and ensuring food hygiene and safety is the most important task for the Company in the current period.
Recently, the Company has decided to join the government-supported lean production program. Initially, the Company chose the most basic tools of Lean, namely 5S and Kaizen programs to implement.
According to the consultants, here are some prominent issues in Ba Hai that need to be improved:
– In the warehouse and mechanical areas: Many invalid and invalid items are occupying space; The objects in use are not arranged or arranged scientifically, thus wasting time in searching.
– At the striped fish factory: The amount of fish scrap at the separation and rotting stage is much more, they are dropped on the floor, causing material loss and unhygienic factory; workers take time and the factory takes labor and water to clean.
– In the wastewater treatment area: Fish carcasses mixed into the wastewater cause high wastewater treatment costs, but the output wastewater still does not meet the effluent standards.
The experts have guided the company’s staff to apply 5S and Kaizen to solve the above problems. Detail:
– Perform 5S at the warehouse and Mechanical area: Remove unnecessary items to free up space; Sort the rest of the items into groups and arrange them so that they are easy to see, easy to take, easy to return and safe; Identify and locate arrangement positions to make it easy to maintain 5S.
– Implement Kaizen processing table at the striped fish processing factory: The company equips processing tables with high edges around to prevent fish chips from falling to the floor.
– Implement Kaizen wastewater collection system: The company re-constructed the sewer system, increased the slope of the pipeline to reduce the accumulation of garbage, the drainage water was faster, and at the same time, added filters at the crater to prevent fish carcasses from going into the wastewater lake.
After a short time applying 5S and Kaizen, Ba Hai has obtained certain results: The scene at the warehouse and the mechanical department has changed markedly, helping to find and control quantity and quality. widgets become easier. At the striped fish processing factory, the company recovered 175 kg fish chips / month, saving value equivalent to 880,000 VND / month. These fish chips can be sold or added to the raw materials for canned fish products. In addition, the Company has reduced labor and water to clean the floor, ensuring environmental hygiene in the striped fish processing factory. Wastewater treatment costs also decreased significantly from 14,000 VND / m3 to 7,500 VND / m3.
With the above results, the Board of Directors decided to train all employees on 5S and Kaizen so that they can deeply understand and practice these tools. The company is also determined to maintain and will expand the scope of application of 5S and Kaizen in the future.
