An Giang Aquaculture Food Enterprise is a unit with over 30 years of experience in the processing and production of livestock, poultry and aquatic products. In 2019, the Enterprise participated in the Government’s Lean application program with the support of consultants from the Center for Standards, Metrology and Quality 3 (QUATEST 3).
After doing the survey, consultants have discovered a number of problems that affect work performance and product quality, including: Most of the equipment is dirty. Many small bugs have not been fixed, such as leaks, loss of small details and insecurity. There are no statistics on the repair time, so there is no basis for analyzing, evaluating and improving the efficiency of machine maintenance. Spare parts have not been properly and promptly responded to, leading to prolonged downtime to handle problems, affecting production line productivity; There are no data to evaluate, analyze and improve device performance.
To solve the above problems, the consultant proposed the Enterprise to apply the tool to Maintain Overall Equipment Performance (TPM).
First, the Enterprise established a TPM group with members from the factory’s engineering, production, quality control and maintenance departments. The group is trained in knowledge about TPM.
Next, the Enterprise performs statistical data to calculate the OEE index, an index to evaluate the overall efficiency of the equipment. Measurement results show that the performance index of speed and quality is stable; the availability factor alone is low, greatly affecting the overall performance of the device; A number of improved solutions are focused on implementing: Reducing product conversion time, building spare parts inventory standards; arrange and prepare the tools properly; check machinery and equipment every 2 days. In addition, the establishment of autonomous maintenance (AM) activities for operators to share the responsibility of taking care of equipment with the maintainers is also very interested in the Enterprise.
Results achieved after applying TPM:
Many small problems from machinery have been overcome, equipment has been restored to its original condition; Equipment is always taken care of thanks to a clear assignment of responsibilities: What to do? Who did it? When to do? How? Who checked the implementation ?; The coordination of equipment care between operator and maintenance worker is more smooth; The operator’s understanding and small troubleshooting skills are improved. As a result, after 3 months of applying the TPM, the overall OEE equipment efficiency increased by 6%.
